How to Track Competitor Visibility in AI Search
Learn how to monitor where your competitors rank in AI responses and identify opportunities to outrank them.
The Challenge: Traditional Tools Don't Work Here
Google Analytics tracks website visits. Search Console shows ranking positions. Neither tells you anything about how your brand appears in ChatGPT, Perplexity, or Google AI Overviews.
AI search doesn't produce rankings in the traditional sense. There's no "position #3" — there's either being cited or being invisible.
This creates a blind spot. Your competitors might be capturing share of voice in AI answers while you have no visibility into it at all.
What to Measure: AI Share of Voice
AI Share of Voice (SOV) measures how often your brand is mentioned or cited in AI-generated responses compared to competitors.
According to Conductor, there are two components:
| Metric | What It Measures |
|---|---|
| Mention-based SOV | Your share of brand presence in AI answers |
| Citation-based SOV | Your share of sources that AI links to |
Both matter. Mentions build awareness. Citations drive traffic.
The Manual Method (Free)
Before investing in tools, you can track AI visibility manually. Here's how:
Step 1: Build a Prompt Library
Create 20-30 questions that prospects in your industry actually ask. Include:
- Awareness stage: "What is [problem your product solves]?"
- Consideration stage: "Best [product category] for [use case]"
- Decision stage: "[Your brand] vs [competitor] comparison"
Step 2: Test Across Platforms
Run each prompt on:
- ChatGPT (using search mode)
- Perplexity
- Google (check AI Overviews)
- Claude (if relevant to your audience)
Step 3: Document Results
For each response, record:
- Was your brand mentioned?
- Were competitors mentioned?
- What sources were cited?
- What sentiment/context surrounded mentions?
Step 4: Calculate Your Share of Voice
Formula: (Times your brand was mentioned ÷ Total prompts tested) × 100
Run the same analysis for each competitor. Compare.
AI Visibility Tracking Tools
Manual tracking doesn't scale. Here are the main tools available:
Semrush AI Visibility Toolkit

Key feature: "Competitor Research" report shows exact prompts where you're being outperformed.
HubSpot AEO Grader
Free tool that analyzes visibility across GPT-4o, Perplexity, and Gemini. Provides share of voice score, competitive benchmarking, and sentiment analysis.
Key feature: Multi-platform coverage in one unified report.
Otterly.ai
Monitors brand mentions and citations across ChatGPT, Google AI Overviews, Perplexity, Gemini, and Google AI Overview.
Key feature: GEO audit tool that analyzes 25+ on-page factors affecting citations.
Conductor
Enterprise-focused platform tracking mention-based and citation-based SOV separately.
Key feature: Identifies "white space" topics where no competitor dominates.
SE Ranking
Monitors brand mentions and links across AI Overviews, AI Mode, ChatGPT, and Gemini.
Key feature: Identifies top-cited sources so you can target outreach.
Key Metrics to Track
Beyond basic share of voice, monitor these:
- Citation Rate — Formula: (Times cited ÷ Total prompts) × 100. Track monthly to measure optimization impact.
- Sentiment — Is your brand described positively, negatively, or neutrally? Flag negative sentiment for immediate attention.
- Source Quality — Which of your pages get cited most? What patterns do high-performing pages share?
- Competitor Gaps — Where do competitors appear that you don't? These are your optimization priorities.
- Platform Differences — Does ChatGPT cite you more than Perplexity? Tailor strategy to platform-specific patterns.
How to Use Competitive Intelligence
Once you have data, here's what to do with it:
Find Topic Gaps
If competitors consistently appear for certain prompts and you don't, those topics need content attention. Create or improve pages targeting those queries.
Analyze Winning Pages
What do competitors' cited pages have that yours don't? Look for:
- Better structure (FAQs, tables)
- More citations and statistics
- Stronger schema markup
- Fresher content dates
Monitor Shifts
AI visibility changes. Competitors may gain or lose share month over month. Set up regular tracking (weekly or monthly) to catch shifts early.
Inform Content Strategy
Use AI visibility data to prioritize content calendar. Focus on high-value prompts where you're currently invisible but have the authority to compete.
Building a Competitive Dashboard
Create a simple tracking document with:
| Prompt | Your Brand | Competitor A | Competitor B | Platform | Date |
|---|---|---|---|---|---|
| "Best [product] for..." | Mentioned | Cited | Not shown | ChatGPT | 1/27 |
Update monthly. Look for trends over time, not just snapshots.
Common Tracking Mistakes
- Testing too few prompts — 5-10 prompts isn't enough. Build a library of at least 30-50 relevant queries.
- Only checking ChatGPT — Different platforms cite different sources. Track across multiple AI systems.
- Ignoring sentiment — Being mentioned negatively is worse than not being mentioned at all.
- One-time audits — AI visibility shifts. Track consistently over time.
- Not acting on data — Tracking without optimization is just watching competitors win.
Quick Start: 7-Day Competitive Audit
Day 1-2: Build prompt library (30+ questions across funnel stages)
Day 3-4: Run prompts manually across ChatGPT, Perplexity, Google AI Overviews
Day 5: Document results in spreadsheet, calculate initial SOV
Day 6: Identify top 5 gap opportunities (prompts where competitors appear, you don't)
Day 7: Create action plan — which pages to optimize first?
The Bottom Line
You can't improve what you don't measure. AI search is now a significant discovery channel, and your competitors may already be capturing share of voice you don't even know exists.
Start with manual tracking to understand the landscape. Then invest in tools that let you monitor at scale. Use competitive intelligence to prioritize optimization efforts.
The brands winning in AI search aren't just creating great content — they're systematically tracking and improving their visibility across platforms.
